What Does a Business Coach Actually Do for an SME Owner?

Most business owners don’t need another person telling them to work harder.

They are already making decisions, solving problems, managing people and carrying responsibility every day. What they often lack is the time and space to step back far enough to understand what is really happening.

That is where business coaching can help.

What does an SME business coach do?

An SME business coach helps a business owner think clearly about the challenges, decisions and changes they are navigating. Rather than arriving with a standard answer, a coach uses questions, reflection and appropriate challenge to help the owner identify what is really happening, consider their options and decide what needs to change.

The work may involve the business, but it also involves the person leading it. The two are rarely as separate as they first appear.

It isn’t simply about setting goals

Business coaching is often described as setting goals and providing accountability.

That can be part of it, but it is a limited description of what a business owner may actually need.

The original goal is not always the real issue.

An owner might initially say that they need to improve performance, delegate more or manage their time better. Once we examine the situation properly, something else may emerge:

  • Responsibilities have never been clearly defined.
  • People are working around an ineffective process.
  • Difficult conversations have been repeatedly avoided.
  • The owner has become involved in decisions that should sit elsewhere.
  • The business has grown, but its structure has not grown with it.
  • Communication is happening, but people are leaving with different interpretations.

Trying to solve the first visible problem without understanding its cause can create more work without producing meaningful change.

A good coach helps the owner slow the situation down, notice the patterns and decide what actually needs attention.

A confidential place to think honestly

Running an SME can be surprisingly isolating.

Employees may expect the owner to have the answers. Friends and family may care deeply but not understand the realities of the business. Senior colleagues may also be affected by whatever decision needs to be made.

This can leave the owner with plenty of people around them but very few places where they can think aloud without having to manage somebody else’s reaction.

Coaching creates a confidential space in which the owner can be honest about what is working, what is not and what they may be reluctant to acknowledge.

That does not mean the coach makes the decision for them. It means the owner has the space to examine it properly.

Coaching, mentoring and consulting are not the same

A consultant is generally engaged to analyse a particular area and recommend a solution.

A mentor often draws on their own experience to offer guidance and perspective.

A coach primarily helps the client develop their own thinking, awareness and decisions.

In practice, an experienced business coach may sometimes bring relevant commercial perspective into the conversation—with the client’s agreement. What matters is being clear about which approach is being used.

Sometimes an SME owner needs coaching. Sometimes they need practical business input. Sometimes they need a specialist such as an accountant, HR adviser or solicitor.

A responsible coach should be able to recognise the difference.

When can business coaching help?

Business coaching can be particularly valuable when:

  • The business has grown and become harder to manage.
  • The owner is constantly reacting rather than thinking strategically.
  • Roles, responsibilities or expectations have become unclear.
  • Leadership relationships are under pressure.
  • The same problems keep returning despite repeated attempts to solve them.
  • An important decision has consequences for several people.
  • The owner knows something needs to change but cannot yet see what.
  • The business is stable, but the owner is uncertain about what should happen next.

Coaching is not only for struggling businesses. It can also help capable owners protect what they have built, prepare for change and make important decisions before problems become crises.

What should happen as a result?

The value of coaching is not measured by the number of interesting conversations you have.

Useful coaching should lead to greater clarity and, where appropriate, action.

That may mean making a decision, holding a conversation, establishing clearer boundaries, changing a process, reviewing the structure of the business or choosing not to pursue an opportunity.

Not every session needs to produce a long action list. Sometimes the most valuable result is recognising that the problem you were trying to solve was not the real problem at all.

My approach to business coaching

I combine professional coaching with more than 20 years of senior leadership and operational experience.

That experience has taught me to look beyond the most obvious explanation. A difficulty that appears to be about one employee may involve unclear expectations. A delegation problem may really be a trust or structure problem. Constant firefighting may reflect a process that no longer fits the size of the business.
